In this case study we show how we can deliver a turn-key solution for our clients. We took one of our own warehouse designs, and managed the transition from start to finish, delivering the client a ‘finished article’ warehouse that exceeded their needs and expectations.

 

CHALLENGE

Our client had decided to open its own warehouse operation to enable it to take control of its logistics solution. Having had a bad experience with a third party operator, they felt it was important to regain control of cost and customer service through opening a brand-new solution.

Our team was engaged to manage the smooth transition from the third party operator and set up the new operating solution as quickly as possible to ensure that the client could quickly get its operations back on an even keel.

APPROACH

Our approach was to cover off a range of areas of support for the client. We supported the warehouse solution design process and took control of the new site startup and implementation process.

We did this by providing the correct levels of specialist expertise to undertake each element of the transition and new site implementation. Our team was set up to interact with all necessary stakeholders to ensure open and clear lines of communication and that robust plans were in place for the development of the new facility.

ACTIONS

We Put in place operational manager to operate as site leader for the new facility whilst the permanent team were recruited. We designed the organisation structure for the new solution based upon processes to be operated within the facility that we also designed. We managed the recruitment process for the permanent site management team as well as the on-site staff by developing close relationships with local recruitment partners to enable us to recruit staff on a temp to perm basis.

Our team managed all aspects of the operational implementation including supervising the implementation and installation of racking and storage equipment, sourcing and ordering mechanical handling equipment and pack bench infrastructure. We managed the procurement of vehicle offloading equipment as well as overseeing the development of a warehouse management system and its implementation. Whilst the WMS was in development we implemented a manual warehouse management system that enabled the processing of orders to pick lists and accurate control of inventory until such times as the WMS was ready for implementation.

RESULTS

The client achieved outstanding results in a very short period of time. They were able to fully clear an inbound supply logjam that had been building for almost a year in less than 3 weeks. That would have taken the previous third-party operator many months to clear, if ever.

This was all achieved within the capital and operating budgets we had specified and was subsequently followed up by a handover to BAU management of a well organised and tidy operation that is now supporting the business as it continues to grow.
